Technology disrupts.
People transform.

We do the cross-cutting work of transformation, across strategy, organisation, customer and the way people work, and we build the technology underneath it. One engagement covers both.

Adoption is easy to buy. We help organisations build the judgement to know when, where and how much, and when not to.
The work we're built for

Digital transformation has come in phases. Each one moved the line of what machines do, and changed what only people can do.

As technology makes each thing abundant, the matching human capacity becomes the rare one, and that is where the value moves. We have worked with organisations through every phase so far.

PHASE 01

Information

Technology made information abundant and cheap.

PHASE 02

Capability

AI does the cognitive work. It augments first, then it acts.

Each phase moves the boundary of what is automated. The human transformation is the part that stays.

01 / Practice

What we do

We rarely do just one thing.

Some engagements are small and specific. Others run for years and reach across a whole organisation. Most bring several things together at once, because the questions that matter rarely sit inside a single function. We usually start with why an organisation exists, and stay until something has changed that holds after we leave.

Pillar 01

Purpose & strategy

Why an organisation exists, where it is going, and the story that makes it move. Purpose work, North Star definition, and strategy set with the board and executive team.

Pillar 02

Organisation & ways of working

How an organisation actually works, day to day. Operating model and structure design, governance, and the way teams run. When the systems underneath need to change, we deliver that too, through to the platform in production.

Pillar 03

Customer & innovation

Service standards, customer experience governance, design accelerators, and product and brand development. The work that turns a strategy into something a customer can feel.

Pillar 04

Capability & mindset

Building the capability and mindset an organisation needs to work in a new way. Experimentation-led engagements where teams learn by doing real work on real problems. This is where the AI-era questions land hardest, and where new ways of working take hold.

Depth: one client, many engagements

A Nordic bank, a transformation that stayed

Over four years and a series of connected engagements, sponsored at board level: a purpose journey with the senior team, a service standards engagement, agile governance at executive and board level, a new board-level customer experience council, an annual design accelerator now in its second edition, and the launch of a premium banking segment. Years later, the standards still surface unprompted inside the bank's own work, which is the surest sign they embedded.

End to end: strategy to systems

An Asian consumer foods group, strategy through to systems in production

We led this organisation's shift from commodity trading toward branded consumer products: a new consumer brand and naming architecture, product development for retail launch, the replacement of a legacy ERP with a modern cloud platform, and the operating model and capability changes to run it all. The engagement ran from strategy through to new systems in production, with our team embedded in the delivery.

Breadth: across sectors and geographies

Four more

A major Asia-Pacific insurer. Across 2021 we ran a digital mindset engagement for around 150 of the group's senior people, in three cohorts, sponsored at group executive level including the Group CIO. The design paired real experiments on live business problems with peer learning sets, and built toward a showcase where teams brought their work back to the executives who had backed them. We led the digital and experimentation side; a specialist leadership partner ran the people development strand alongside us. The transformation story of one of Asia's largest banks sat at the centre of the teaching.

A national government ministry. Over two years we helped a national ministry decide how it would work: its methods, its strategic narrative, and the vision its people would organise around. The engagement ran from design thinking sprints with the ministry's teams through to advice at permanent secretary level on the blueprint itself, and produced a published method that is now part of the public record. One of the clearest examples of the firm designing an organisation's way of working from a blank page.

A global consumer multinational, headquartered in Geneva. The engagement began with a performance alignment session for the data and analytics function: a shared way of working, a common measurement language, and an agreement on what to prioritise. It grew into an ongoing operating model engagement around AI and digital marketing: an inventory of use cases, the governance to choose between them, and the capability building to make them real. The work has run on a regular cadence with the organisation's senior data and digital team.

Regional QSR and global FMCG businesses. A set of shorter, sharper engagements in consumer brands: building marketing and innovation capability for a regional restaurant group, growth capability design for a global food and beverage business, and digital capability work for a global FMCG multinational. The common thread is finding real opportunities inside the business and building the capability to act on them, often through hackathons and structured opportunity hunts.

The house case

One of Asia's largest banks, a transformation the whole industry studies

A multi-year shift from a traditional lender to one of the most cited digital transformations in the world. Our people were part of that story from the inside, and it is at the centre of how we teach: what it takes to change a large organisation's culture, ways of working and technology at the same time.

03 / Method

How we work

The patterns the practice actually runs on, in every engagement.

01Strawman first

Rough drafts to provoke a reaction. The polish comes after the conversation.

02Working demos

The reaction to a working demo is worth more than the reaction to a perfect one. We ship at eighty per cent and learn.

03Real cases

Stories from inside actual organisations, told by the people who were there, beat stylised teaching examples.

04AI as a working partner

Inside our own practice, in daily use. We work the way we ask our clients to work.

05The network is the firm

Sometimes the most valuable thing we do is bring exactly the right outside practitioner into the client's orbit.

06Co-designed with the client

Engagements are not templated. The client owns the output, and it holds after we leave.

04 / Firm

Who we are

A small, senior practice founded in Singapore and working from Iceland, Singapore, Bali and Tokyo. The firm is a network of practitioners who have run businesses and led real change, and who do the work alongside an organisation rather than from above it.

Working across the Nordics and Asia, we see how the same technology lands in very different organisations, and we bring that range into every engagement.

What we believe

A few stances about what this moment means for the organisations we work with.

The work of gathering, structuring and producing, where organisations once spent most of their effort, is increasingly the machine's. What stays human, and grows more valuable as the machines improve, is judgement: deciding what matters, carrying people through the change, and reshaping the organisation around what is now possible. We have spent years building the methods for that half of the work.

The cross-cutting work is what survives.

Analysis, framework production and deck building are increasingly automatable. The work that changes a company, bridging strategy, culture, customer and leadership at once, does not commoditise.

Adoption is everywhere. Judgement is rare.

The strategic question is when, where and how much, and when not. Restraint can be the differentiator.

Real transformations no longer fit one consulting category.

Strategy needs delivery to become real, and delivery needs strategy to be worth doing. We bring both into the same engagement.

The ladder is hollowing out.

Junior execution and mid-level coordination are both automating. The path that built today's senior people is breaking. That is an organisation design problem before it is a leadership development one.
